I’d set a rotating on-call lead with clear authority for “two-way door” calls and a 60-second after-action note in the log, the ref with a whistle. For truly one-way or safety decisions, they use a simple escalate path; would a 10-minute huddle-or-escalate timer help cut the swirl? That combo lets them resolve most flare-ups fast while giving you visibility without stepping.

We use a simple “default to last known good” rule; if two leads stall, they snap back to yesterday’s roster, jot the risk on the whiteboard, and bring a fix to the 7:30 huddle — keeps momentum without you stepping in, though I cap it at one rollback per area per day.
